Let the multimodal generator enable thinking and fit its output budget - #2797
yeyu-nvidia wants to merge 1 commit into
Conversation
Two gaps found generating drafter data against a reasoning VLM target, both of which fail quietly. Thinking could not be enabled at all. Reasoning models gate the <think> prefill on a chat-template variable, and the usual guard is "enable_thinking is defined and enable_thinking" -- so leaving it unset is indistinguishable from setting it false. Every sample comes back as a direct answer and nothing in the output says which mode produced it. On the target that surfaced this, the same prompt answers in 201 characters without the flag and 5,315 with it, and 20,000 generated records contained no reasoning block at all before anyone noticed. --enable_thinking sends the chat_template_kwargs. Requests that exceed the context window were dropped. The server rejects an over-budget request rather than truncating it: prompt tokens plus max_tokens must fit or it is a 400. Returning that as an error loses the sample, and the samples that overflow are the longest-context ones -- long videos -- which is exactly the data a multimodal draft model needs to have seen. The budget now halves until the request fits, down to --min_max_tokens. Overflow is matched on the message rather than the status code, because a 400 covers many unrelated problems and retrying those with a smaller budget would just burn requests. Testing: 18 tests in tests/examples/speculative_decoding/ test_server_generate_vlm_sglang.py (12 existing, 6 new), covering the chat_template_kwargs payload with and without the flag, the shrink sequence 8192 -> 4096 -> 2048, stopping at the floor, and a non-context 400 not being retried. pre-commit clean on all three files. Restrict retries to context-window errors. The phrase "longer than the maximum" also matches an error such as “video is longer than the maximum allowed duration.” That error cannot be fixed by reducing max_tokens, but the loop resends the video at each budget. Require context-window evidence in the error message before retrying.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Match the full error body before shortening it for output. If a server puts its context-overflow message after the first 1,000 characters, this slice makes _is_context_overflow return false. The generator then drops a request it could retry. Inspect response.text for the match, and truncate only the error returned to the caller.

Reject a negative retry floor. With --min_max_tokens -1, repeated context-overflow responses reduce budget to zero. At zero, max(-1, budget // 2) remains zero, so a prompt that exceeds the context window even without output can keep this worker retrying indefinitely. Validate the floor as positive before scheduling requests, including direct calls to _openai_generate_one.

Move the sys import to module scope. _fake_requests calls __import__("sys") inside the helper without an exception to the test import rule. Import sys at the top of the file and use sys.modules here. As per path instructions, “Imports belong at the top of the file so import errors surface at collection time, not mid-test.”

Source: Path instructions
| - LiLiCorr now trains offline and in streaming mode, not only online: the target logits its distractor penalty reads are reconstructed from the captured final hidden state, the same path self-logit distillation uses. | ||
| - Add ``dflash_lilicorr_w_cal`` (default ``0.0``, off): an optional LiLiCorr proposal-calibration term, a KL divergence from the target's distribution over each slot's candidates to the reranker's candidate distribution, usable in place of the distractor penalty. | ||
| - ``examples/speculative_decoding/distributed_generate/server_generate_vlm_sglang.py`` ``--api_mode openai`` works against any OpenAI-compatible server, including vLLM, and gains ``--media_inline`` to send media as base64 ``data:`` URIs. Without ``--media_url_base`` or ``--media_inline`` the media path is still passed through verbatim, which only servers that read their own filesystem resolve (SGLang native does; vLLM needs ``--allowed-local-media-path``); that case now warns. | ||
| - ``server_generate_vlm_sglang.py`` gains ``--enable_thinking``, which sends ``chat_template_kwargs`` so a reasoning target actually reasons; without it the template's guard leaves thinking off and nothing in the output records which mode produced it. Requests that exceed the model's context window now retry with a halved output budget down to ``--min_max_tokens`` instead of being dropped, since the requests that overflow are the longest-context ones. |

Approving: this is a small, opt-in fix that works correctly, and its 6 new tests cover the thinking flag, budget halving, the stop at the floor and the no-retry path.
No action needed.
No action needed:
- The retry loop always ends. Each retry halves the budget down to
min_max_tokens, andbudget > min_max_tokensstops further retries. If--max_tokensis already at or below the floor, the error is returned on the first try. - Retrying only on matching error messages is safer than retrying on the status code. Only the two known overflow messages trigger a retry; any other 400 is returned straight away, and a test confirms this.
--enable_thinkingand--min_max_tokenshave no effect in--api_mode native. A warning there would help, but it isn't required.- Optional follow-up: once the budget has shrunk, reasoning traces may be cut off at
max_tokens, andfinish_reason == "length"isn't recorded. The existing code had the same gap. - No existing tests were changed; the new tests only add coverage. No licensing changes. Tests were read but not run.
What does this PR do?
Type of change: Bug fix
Follow-up to #2689. Two gaps in
server_generate_vlm_sglang.py's OpenAI mode, found whilegenerating speculative-decoding training data against a reasoning VLM target. Both fail
quietly, which is what makes them worth fixing rather than documenting.
1. Thinking could not be enabled. Reasoning models gate their
<think>prefill on achat-template variable, and the usual guard is:
Leaving it unset is therefore indistinguishable from setting it false: the target answers
directly, and nothing in the output records which mode produced it. On the target that
surfaced this, the same prompt answers in 201 characters without the flag and 5,315
with it — and 20,000 generated records contained no reasoning block before anyone
noticed. A draft model trained on non-thinking output does not match a thinking target.
--enable_thinkingsendschat_template_kwargs: {"enable_thinking": true}.2. Over-budget requests were dropped. The server rejects a request whose prompt
tokens plus
max_tokensexceed the context window — it does not truncate. Returning thatas an error loses the sample, and the samples that overflow are the longest-context ones,
i.e. long videos. That biases the dataset against exactly the data a multimodal drafter
most needs to have seen. The budget now halves until the request fits, down to
--min_max_tokens(default 256).Overflow is matched on the response message rather than the status code: a 400 covers many
unrelated problems, and retrying those with a smaller budget would just burn requests.

python3 server_generate_vlm_sglang.py \ --api_mode openai --url http://127.0.0.1:8000 --model_name my-vlm \ --data_path prompts.jsonl --output_path out.jsonl \ --media_root /data/media --media_url_base http://127.0.0.1:8900 \ --enable_thinking --max_tokens 8192 --min_max_tokens 256Reasoning traces are far longer than direct answers, so
--max_tokensshould be raisedwhen

--enable_thinking --max_tokens 8192, 40/40image prompts closed their reasoning block (median 301 tokens, max 1013, none reaching the
